A hotseat that ends without a clear next step was just a nice conversation. Before you rotate to the next person, run the same three steps every time.
Ask them to tell you what they will do, in their own words.
Ask if there are any questions, concerns, or comments.
Ask how they'll share that they've done it.
That third question is what turns a one-off conversation into real accountability. It's often the most valued part of the whole session.
